The honest framing
Items 1 through 4 will get you 70 percent of the citation lift available from on-page optimization. Most companies don’t need items 9 through 12 in year one. They need to do 1 through 4 well and consistently.
The mistake people make is trying to do all 12 at once and ending up with 12 things that are 30 percent done. The compounding effect comes from items 1 through 4 being 100 percent done and refreshed quarterly. Pick the items you can fully ship.
The 80-20 of GEO in 2026
Spend your first 12 hours of work on items 1, 2, 3, and 4 across your top 10 pages. Skip everything else. Come back to it in three months. This sequence produces the largest citation lift in the smallest time investment, every time we run it.
What’s NOT on this list
Three popular SEO tactics that don’t make the GEO impact list:
- Keyword density optimization. Largely irrelevant to AI citation. LLMs don’t extract based on keyword frequency.
- Long-form content for the sake of length. Without answer capsules and sourced claims, a 5,000-word post performs the same as a 1,500-word post in AI citation.
- Internal link optimization beyond the basics. Important for classic SEO, marginal for AI search citation specifically.
If your current SEO retainer is mostly focused on these three, the work is producing less value than it should be.
How to know if this is working
Track three numbers:
- Citation rate per target query (sample manually or use Profound/Otterly): the share of times your domain appears in the sources list when an AI engine answers your target questions.
- AI-referred traffic in GA4: regex-filtered inbound from AI engines, tracked monthly.
- Conversion rate from AI-referred traffic: usually 2 to 4x higher than classic organic for the same query, because the visitor is pre-sold.
The lift takes 30 to 60 days to appear in citation tracking. The traffic lift takes 60 to 120 days. The conversion lift shows up immediately because the visitors who do click are warmer.
